What This Checklist Is For (And Who Should Use It)
If you're sourcing commercial boilers, heating accessories, or any HVAC-adjacent equipment for a facility, this is for you. I'm a procurement manager at a 120-person industrial company. I've managed our equipment and maintenance budget — over $340,000 annually — for the past 7 years, and I've negotiated with more than 25 vendors in that time.
I built this checklist after getting burned. Twice. Both times the vendor's quote looked competitive until the invoices started rolling in. This is the exact process I now run before signing anything.
Six steps. In this order. Don't skip #4 — it's the one most people miss.
Step 1: Get the Full Unit Price — Not the "Starting At" Price
Boiler pricing is weird. Residential units might be listed at a fixed MSRP, but commercial boilers operate on a quote-based system. That means the first number you see is never the number you pay.
What I do: I request a written quote for the specific model and configuration we need. Burnham, for example, has a wide line from residential to commercial — the Alta series vs. their traditional cast iron units have very different price points and lead times.
Three things to verify on the unit price quote:
- Does it include the trim package? (The controls, valves, and sensors — often sold separately)
- Is freight included? A commercial boiler can weigh 1,500+ lbs. That's not a UPS shipment.
- What's the lead time? If it's 12 weeks and you need it in 6, the expedite fee might add 15-20%.
I compared a Burnham quote against two other commercial boiler vendors in 2023. One competitor's unit price was $1,800 lower. Then I found out the trim package wasn't included — $2,200 extra. The "cheaper" option cost more before it even shipped.
Step 2: Calculate Installation and Commissioning Costs
The unit itself is maybe 40-50% of your total cost. If you're only budgeting for the equipment, you're already off by half.
Installation costs vary wildly depending on your existing infrastructure. Here's what to ask your contractor:
- Does the flue/venting system need modification? If you're replacing an older unit with a high-efficiency condensing boiler, the existing vent may not be compatible. That's a $2,000-$5,000 change.
- Are electrical and gas connections adequate? Upgrading a gas line is not a small job.
- Is there a commissioning requirement? Some commercial manufacturers (including Burnham, from what I've seen) require certified commissioning for warranty validation.
Note to self: get the installation quote before you commit to the equipment purchase. I learned that one the hard way.
Step 3: Estimate Maintenance and Service Over the First 5 Years
This is where the real cost lives. A commercial boiler needs annual service, and the service costs scale with the unit's complexity.
From our own maintenance logs over the past 6 years:
- Standard efficiency boiler annual service: $600-$900/year
- High-efficiency condensing boiler annual service: $1,200-$1,800/year
- Emergency repairs (averaged across 12 units): $1,400/year
The $600 boiler and the $1,500 boiler might have the same purchase price, but over 5 years the maintenance difference is $3,000+. That changes the math.
"It took me about 4 years and roughly 180 service tickets to understand that the cheapest unit to buy is rarely the cheapest to own."
I'm not saying buy the most expensive option. I'm saying calculate the 5-year cost before you decide.
Step 4: Audit the Warranty — Specifically What's NOT Covered (Most People Skip This)
This is the step that gets ignored. Everyone looks at the warranty length. Almost nobody reads the exclusions.
When I audited our 2023 vendor contracts, I found something ugly: two of our three boiler warranties excluded labor costs after the first year. Parts were covered for 5 years. Labor? One year.
What that meant in practice: when a heat exchanger failed in year 3, the part was free but the install labor was $2,800 out of pocket.
Always check:
- Parts vs. labor coverage — and how long each lasts
- Registration requirements — some warranties are void if you don't register within 30 days of installation (I've made this mistake)
- Installation requirements — if your contractor isn't certified by the manufacturer, the warranty may be void
- Pro-rated vs. full replacement — some warranties cover 100% in year 1 and drop to 40% by year 5
After tracking 47 warranty claims across our HVAC equipment over 6 years, I can tell you: the warranty terms matter more than the warranty length.
Step 5: Check Compatibility With Your Existing System and Parts Supply
This is the boring step. It's also the one that costs the most when you ignore it.
We run a mixed fleet — some Burnham units, some older equipment from brands we inherited. When we needed parts for a 9-year-old commercial boiler, the lead time was 6 weeks because the part wasn't stocked domestically.
Before you buy, ask:
- Is the manufacturer's parts network domestic or overseas?
- How long do they guarantee parts availability after a model is discontinued? (5 years is standard; 10 is better)
- Do the controls integrate with your existing BMS (building management system)?
If your existing system uses a specific protocol and the new boiler doesn't support it, you're looking at a controls upgrade. That's not in the boiler quote.
Step 6: Run the Numbers — Total Cost of Ownership (TCO) Comparison
Now put it all together. I have a spreadsheet — built it after getting burned twice — that calculates TCO over 5 years:
- Unit price + trim + freight
- Installation and commissioning
- Annual service × 5 years
- Estimated emergency repairs (based on our history: 8-12% of unit cost per year)
- Warranty gap exposure (potential out-of-pocket costs)
- Energy cost difference (if efficiency ratings differ)
When I ran this comparison in Q2 2024 across three commercial boiler vendors, the ranking flipped. The vendor with the highest sticker price had the second-lowest TCO. The vendor with the lowest sticker price had the highest TCO — by 22%.
That's the number that matters.
Common Mistakes and Things I Wish I'd Known Earlier
Don't compare unit prices in isolation. It's tempting to think you can just look at the number on the quote. But identical specs from different vendors can result in wildly different lifetime costs.
Get everything in writing. If a vendor tells you something is included, make them put it in the quote. I've had verbal promises evaporate after the PO was signed.
Ask "what's NOT included" before you ask "what's the price." That one question has saved me more money than any negotiation tactic.
My experience is based on mid-size commercial and industrial facilities with predictable heating loads. If you're running a seasonal operation or a facility with extreme demand swings, your calculus might be different. I can only speak to what I've tracked in our procurement system since 2018.
Bottom line: the cheapest quote is almost never the cheapest outcome. Run the full TCO before you sign. Your future maintenance budget will thank you.
