Boiler vs Furnace: Why Total Cost Made Us Choose a Burnham Boiler

Last September, the boiler at Maple Court failed its pressure test. Maple Court is a nine-unit apartment building we manage, and the old boiler was too far gone to repair. Before I could approve a replacement, I had to answer the board’s boiler vs furnace question. The furnace proposal was cheaper at first. I signed for a Burnham boiler anyway.

For context, I’m a procurement manager at a 40-person property management company. For six years, I’ve managed the heating and cooling budget across fourteen older buildings. I don’t get excited by low initial bids. I get excited by total cost of ownership. That, more than anything, is what made this a Burnham choice.

A $3,600 gap that wasn’t real

Three proposals came back. One contractor recommended replacing the old heating plant with a high-efficiency gas furnace. That proposal had the lowest number on the first page: $27,900. The Burnham boiler proposal was $31,500.

The furnace quote looked like the responsible budget choice—until I read what wasn’t in it. The building had radiators, not ducts. The furnace number covered the furnace and little else. Ductwork to the upper rear units, demolition, drywall repair, and electrical work were all priced as extras. When I added the same contractor’s own line items, the furnace project total came to $35,700. The boiler bid needed $1,900 for new zone valves and pipe cleanup, so the hydronic project total was $33,400.

Everything I’d read about boiler vs furnace said furnaces usually cost less to install. That’s true when ducts already exist. It was not true in a 1930s building with plaster walls and hydronic radiators. The hidden cost wasn’t the furnace itself; it was the supply air system that had to be built from scratch. These were actual numbers from quotes in our market in late 2024, not a promise about what you will see. The methodology matters more than the exact figures.

I also ran a rough fifteen-year maintenance projection. The furnace needed filter changes and duct cleaning, which is not expensive but easy to forget. The boiler needed annual service by a hydronic technician, and a circulator pump might need to be replaced at some point during the building’s life. No system is maintenance-free. But the boiler’s expected service life in a well-maintained system is often longer, and the warranty gave me a backstop.

What we did after choosing the Burnham boiler

Once we decided to stay with hot water, I checked the product specs carefully. The proposal named a Burnham residential boiler. I went to the Burnham residential boilers website before signing anything. I wanted the installation manual and the warranty terms in front of me, not a sales sheet. That one step saved a lot of back-and-forth because our engineer could verify clearances and control requirements before the equipment arrived.

I also handled the Burnham boiler warranty registration myself. I’ve seen too many warranty claims fail because somebody skipped the registration step or didn’t keep the start-up record. A warranty is only useful if you can produce it after the initial installation glow fades.

Smart controls and humidity: the Google Nest thermostat and the dehumidifier

Choosing a boiler did not mean choosing old technology. The lobby thermostat was ancient, and the manager changed it by hand every evening. We replaced it with a Google Nest thermostat and set schedules that match when people are actually in the common spaces. The Nest is often associated with forced-air systems, but it works with a boiler when the wiring is done correctly. Our installer added a common wire to the 24-volt zone panel, connected the Nest, and configured it as a heat-only system. It has controlled the heat without issue since. If your system does not have a common wire, do not assume a smart thermostat can’t work. Have an installer who has wired hydronic controls check it first.

The second surprise was the dehumidifier. People compare boilers and furnaces as if a furnace automatically handles summer humidity. It doesn’t. A furnace only dehumidifies when it’s paired with a central AC coil. Since this building has no ductwork, central AC would have been expensive. Instead, we put a standalone dehumidifier in the lower level and left the apartment window AC units alone. The dehumidifier was originally a separate operating expense, but moving it into the heating project made sense because the contractor was already on site, could mount it, and could run the condensate line properly. That one line item did more for summer comfort than any debate about heating equipment.

Was it worth it?

I can’t claim the Burnham boiler will never need maintenance. It’s mechanical equipment; it will. But through the first heating season, the building is warmer, the callbacks have been zero, and the gas bill matches the heating-degree-day forecast. The lower first-cost furnace stopped making sense the moment I stopped comparing first costs.

I’m not anti-furnace. In a building with existing ductwork and a need for ducted cooling, a furnace can be the rational total-cost choice. In a building with radiators and plaster, the total-cost math points to a boiler. The right answer always depends on the building, not on marketing.

What matters is not what you pay on day one. What matters is what the system costs by the time you owe nothing else.

That’s the lesson I keep repeating in budget reviews. A lower sticker price is not a lower total cost. A boiler that comes with clear documentation, a registered warranty, and an install that happened on schedule was the best procurement decision I made last year.
