Start With the Price, Not the Boiler
Every heating equipment replacement starts the same way: someone searches for 'Burnham boiler,' 'Burnham Alta boiler,' or 'Burnham oil boiler,' and comes back with a list of equipment prices. That's natural. Most procurement people think a boiler replacement is a boiler purchase. After managing commercial heating budgets for several years, I've learned it's not.
The boiler is the cheapest part of a boiler replacement. Strange sentence, but I'll stick with it. The real costs are in the system around the boiler.
The Surface Problem: Comparing Quotes for the Wrong Line Item
In Q3 2024, I reviewed a proposed replacement for an aging Burnham oil boiler in one of our facilities. The two contractor quotes came back 18% apart on the boiler model itself. The lower quote looked like a clear win. What I mean is: it looked that way until we read the footnotes.
The Missing Line Items
One bid included the boiler and nothing else. The other included removal, disposal, combustion air, venting, condensate neutralization, fuel oil line flushing, tank inspection, controls, thermostat integration, startup, and combustion testing. That list was worth about $7,900. The 'cheap' bid was only cheaper if your plan was to buy a boiler and leave it on a pallet in the parking lot.
Here's something vendors won't tell you: the first number on the quote is often the equipment price. The real money is in the line items below it. Not a criticism of the vendor. It's a warning about how we buy.
In our 2023 procurement audit, we looked back at eight heating projects over five years. Equipment cost came in close to quote every time. The overruns came from site conditions that should have been caught during the walkthrough: venting clearances, oil tank condition, missing electrical capacity, and thermostats wired to the wrong control board. The Deeper Issue: You're Asking the Wrong Question
Most buyers focus on AFUE ratings and boiler brand. They completely miss the after-install behavior. That's the part that decides how much you spend next year.
Condensing Boilers Change the Rules
If the replacement is a Burnham Alta boiler — or any high-efficiency condensing boiler — venting and condensate handling are different from an old atmospheric boiler. The boiler can be 95% efficient in a lab and still underperform in your building if the venting is wrong, the return water temperature is too high, or the condensate neutralizer isn't maintained. Double Boilers Aren't Just Two Boilers

Loading docks, pool decks, and greenhouse zones usually use a hydronic system with a boiler, pumps, antifreeze mix, and zone controls. The boiler is the same Burnham equipment category, but the costs around it — heat exchangers, expansion tanks, glycol, piping distance — can dominate the project. If you're buying for that kind of system, compare the whole loop, not just the heater.
Thermostat Installation Is Not a Side Task
People search 'how to install a thermostat' and assume it's a Saturday afternoon project. In a commercial system, it's rarely that simple.
A t-stat isn't just wires and a setpoint. In a Burnham boiler system, it's part of a control sequence that manages supply water temperature, pump operation, and boiler cycling. If someone wires a basic heating-only thermostat to a condensing boiler without paying attention to those sequences, you get short cycling. Short cycling wastes fuel and wears out components. It also makes the building uncomfortable, which leads to complaints, which leads to overtime, which lands in your operating budget.
We had this exact issue in 2022. Our analytics said a lower-cost contractor could handle the controls package. My gut said the scope was too vague. I went with the analytics anyway. According to FTC guidelines (ftc.gov), advertising claims must be truthful and substantiated. The same logic should apply to any efficiency promise you hear from a contractor. If someone says a boiler will save you 30%, ask for the calculation, not just the brochure.
I should add that the warranty part is easy to miss. Burnham's support and warranty coverage are useful, but only if the boiler is registered and installed by a licensed professional. When we audited our 2023 spending, we found that one of our older units had a warranty claim denied because nobody registered the installation. That was a $360 mistake on a part that would have been covered. Worse than the money, it killed two weeks of working time.
The most expensive option is usually the one that ignores controls, venting, condensate management, and system testing. Not ideal, but typical. We keep seeing it happen because the boiler price is easy to compare and the rest of the system is not.
The Short Version: What to Do About It

- Get three itemized quotes. Our procurement policy now requires three vendor quotes minimum because one incomplete quote can look cheaper until the change orders arrive.
- Separate equipment cost from system cost. Boiler, venting, piping, fuel supply, condensate, electrical, controls, thermostat, startup, testing, removal, disposal. Make every vendor list them.
- Verify efficiency claims. Ask for the AHRI certificate or manufacturer rating sheet. If it's a condensing Burnham Alta boiler, confirm the return water temperature and venting plan will let it actually condense.
- Ask about control sequencing. For a double boiler system, request a written explanation of how the boilers will stage, which thermostat controls what zone, and how outdoor reset is handled.
- Treat thermostat installation as part of engineering, not a handyman task. 'How to install a thermostat' is the wrong question in a commercial setting. The right question is, 'Who is responsible for making the thermostat talk correctly to the boiler?'
I built a cost-tracking spreadsheet after getting burned on a hidden fee the first time I switched HVAC vendors. It took an afternoon to set up and it has saved us from approving at least two projects that would have blown the budget. The point isn't the spreadsheet. The point is that you need a way to compare the whole system, not just the boiler.
Bottom Line
The Burnham name on the boiler is not what makes a project successful. It helps—good equipment, solid warranty, broad product line from residential to commercial. But the boiler sits inside a system, and the system is what costs you money year after year.
When you're planning your next replacement, spend less time on 'what do I buy?' and more time on 'what does the complete system require?' At least, that's been my experience with the commercial boiler projects I've audited. The fundamentals haven't changed: compare total cost, verify installation details, and never assume the cheapest equipment quote is the cheapest project.
Replacing a boiler is expensive. Replacing it twice is worse. The extra questions cost nothing. The hidden line items cost everything.
