My Burnham Boiler Kept Costing Money. The Problem Wasn't the Boiler.

The Surface Problem: Another Annual Service, Another Invoice

I manage procurement for a 40-person cold storage company. We run a Burnham commercial boiler for the heating loop in our processing area. If I remember correctly, the boiler itself is about 12 years old—don't quote me on the exact model; it might be a Burnham Series 2, or rather, it might be the same platform as a Burnham Alta boiler with a different control setup. The point is, it worked.

Every fall, our service vendor came in, did a 'tune-up,' and left an invoice that seemed to grow by a few hundred dollars each year. In 2021 it was $380. In 2023, $690. By the fall of 2024, a 'routine' visit cost $1,120. At first, I blamed the boiler. Old iron. Obsolete controls. We're going to need a full replacement, I thought. That idea was expensive.

Not great, but workable. That was my attitude toward the boiler. It wasn't great, but it worked. Until it didn't.

What I Found When I Actually Looked at the Invoices

In January 2025, after a five-day stretch of overnight lows around -14°F, the boiler shut down. The building didn't freeze—thankfully—but the processing line had to stop for eight hours. That's when I stopped blaming the equipment and started auditing our spending. Over the past 6 years of tracking every invoice in our procurement system, I found a pattern.

The repair bills weren't about failed parts. They were about how we bought service.

That $520 invoice was for a clogged burner nozzle. The burner—the actual combustion burner, not a 'burner phone' (more on that later)—had a part that cost $30. If you ask me, that's not a boiler problem. That's a procurement problem.

We also had a communication failure. I told the vendor, 'Come do annual service before the season.' They heard, 'Come whenever you have a free afternoon.' Result: the last 'annual' service was 14 months before the failure. Same words, different meanings.

What I can tell you from a procurement perspective is this: a Burnham Alta boiler and a larger Burnham commercial boiler both depend on the same basics—clean burner, proper airflow, documented maintenance. The difference in our total cost came from the service contract, not the cast iron.

The Real Cost of Ignoring the Process, Not the Boiler

When the boiler went down that January, we lost about eight production hours. At our average contribution margin, that was roughly $4,600 in lost revenue—more than the repair. And the repair took three days because the part had to be ordered.

'Around 24 hours' for response turned into 72 hours. (Should mention: we'd built in a one-day buffer, so the actual delay was closer to four days.)

If I'd replaced the boiler on the path I was considering, the cost would have been $18,000 to $24,000 for a new Burnham commercial model. The actual fix—nozzle, gasket, control calibration—came to $860 with the rush part. That's a 95% difference for the same outcome. The problem wasn't the boiler. It was our buying process.

Why Small Buyers Get Treated Like Second-Class Customers

The deeper issue, in my opinion, is that small commercial customers are an afterthought for some vendors. We're not a school district with a five-figure annual service contract. We're one boiler, one service visit per year. The first vendor basically told us—without using these words—that bigger customers would always get priority.

We switched to a smaller distributor that handles burners and controls. When I called them, they asked for the model and serial number. They knew it was a Burnham commercial boiler, and they asked whether we had the Burnham Alta control module, because that changes the ignition troubleshooting process. The old vendor never asked those questions.

What I'd Do Differently (The Short Version)

If you're a small operations manager with a Burnham boiler, the fix is not to replace the boiler first. It's to change how you buy service.

  1. Know your exact model and leave a laminated card near the boiler. 'Burnham commercial' isn't enough. If you have a Burnham Alta boiler, write that down. Also note the burner part number if you can see it.
  2. Require three quotes for any repair over $500. You'll be surprised how much prices vary when vendors know they're competing.
  3. Track total cost of ownership. I built a spreadsheet after getting burned on hidden fees twice. It now covers every major piece of equipment, including the boiler and the HVAC units.
  4. Register your warranty with Burnham. We hadn't, because the original installer said it was 'probably already done.' When I checked, it wasn't. From what I remember on Burnham's warranty page, they ask for the installation date and a record of annual commissioning; without that, a warranty claim would have been a fight.
  5. Test a small vendor with a small order. If they handle it well, they've earned the bigger order. If they don't, consider that an inexpensive lesson.

The Takeaway

Our Burnham boiler is still running. In my opinion, it has a fair amount of life left in it. The 'expensive old boiler' was a story I told myself because I didn't want to admit our procurement process was weak.

This worked for us, but our situation was specific: a 24/7 cold storage operation with downtime costs that made reliability urgent. If you run a small office with a low-pressure boiler, the calculus might be different. I can only speak to our context.

But the general lesson is simple: before you blame the machine, look at the invoices. The boiler was fine. The process wasn't.
